Prove what your agent can't do.
Identity, enforced and evaluated.
One operations agent, four identities. A Chalk evaluation runs each of them against tasks they are not allowed to do, and passes only when the tool and data layer refused, not when the model politely declined. It caught a policy change that leaked analyst access to member emails.
Act as someone else
Pick a persona and a task from the evaluation, or ask anything. Try to get the analyst to read SSNs, the support rep to refund $750, or anyone to export the member table by claiming to be an admin. Every tool call shows the authorization decision and the rule that made it, and preset tasks get the same verdict the evaluation gives.
Corvid Mutual, its members and every record are fictional. Switch the policy bundle to 2026.10.1 to run against the misconfigured column policy.
How it works
A persona simulator that only checks the model's replies tests manners. To trust an agent with a real identity, test what the systems behind it allow.
Assume an identity
Each run mints a short-lived signed token for one persona: role, member id, refund limit, policy bundle. The agent acts as that person and never sees the token.
Enforce at the tool
Every tool call verifies the token and authorizes against its claims: own rows only, refund limits, and a column policy the database itself enforces. Saying you are an admin changes nothing.
Run the matrix
A Chalk evaluation runs every persona against tasks it is and is not sanctioned for: 25 cases, each with the decision it should get and values it must never see.
Score the negative
Scorers read the tool layer's recorded decisions, not the model's account of them. A refusal only counts if the tool refused, and a leak fails the case even when the answer sounds safe.
25 cases, two policy bundles
The same evaluation, run once against each bundle. Every cell is a real agent run: pick one to see the tool calls it made, the decision on each, and both scorers' verdicts.

Policy 2026.10.1 gates analyst reports with a column denylist that was written before the email column was added to members. The evaluation catches what it lets through.

What Chalk handles
The agent is the easy part. Proving what it cannot reach, on every change, is the part that lets you ship it.
Identity in the credential
The persona lives in a signed, expiring token held by the tool layer. Prompt injection can change what the agent asks for, not who it is.
Policies the data layer enforces
Row ownership, refund limits and PII columns are checked where the data is read, so a creative query reaches nothing a policy does not grant.
Canaries for leaks
Each case lists values from records the identity must never see. If one reaches a tool result or the answer, the case fails, even when the reply sounds compliant.
Evaluations as functions
The agent run and both scorers are Chalk functions. The evaluation fans the matrix out across replicas and keeps every trace and verdict with the run.
Catch the regression, not the incident
Run the same matrix on every policy change. The misconfigured bundle in this demo failed one case before it reached a user.
Personas, not prompts
Add a persona by issuing it a token and adding its row to the matrix. No simulator to maintain, and the identities are the ones your tools already understand.
Run the matrix on your agent
Clone the example and run the evaluation. It deploys the agent and two scorers as Chalk functions, uploads the 25-case matrix, and runs it against both policy bundles.
To test your own agent, mint the tokens your tools already accept for each persona, list the tasks each one must and must not complete, and keep the scorers: they only read the decisions your tools record.
